If AI isn't increasing revenue per head, you're doing it wrong
Revenue growth has decoupled from headcount. The teams pulling ahead in 2026 aren't the ones adding reps, they're the ones raising output per person, and valuation and durable margin increasingly track that number rather than sales capacity. So the question for any AI initiative is narrow, and unforgiving: did revenue per head go up?
On adoption, the argument is over. 54% of sellers have already used AI agents, and nine in ten plan to by 2027. The hours are real too, roughly 4.8 saved per seller each week from the tools already in place. The problem sits downstream. 72% of organizations never reinvest that time into selling, and 95% of AI agents never reach production. The models rarely fail. The human work around them gets skipped, so nothing compounds.
That is why hours saved is the wrong scoreboard. Saved time gets absorbed, it never reaches the P&L, and it flatters initiatives that changed nothing. Revenue per head is one number, it already sits on the board's page, it rises as the system takes on execution, and it compounds as the system learns. Position on the maturity curve, not the count of tools you have bought, is what predicts it.
The curve runs in four stages: passively recording calls, making them searchable, running execution off what buyers actually said, and finally an agentic harness that acts and routes the work to a person for approval. Progression is continuous, and there is measurable return at every step. The largest gains, and the most common point of stall, come at one move, from operating the system to directing it. That shift is the whole argument, and it is what Devang will walk through on stage at Pavilion next week.
